Stop Overpaying for Custom Packaging: 12 Costly Mistakes UK Brands Make

The Cheapest Box Can Cost the Most

One of the biggest mistakes I see businesses make with packaging is treating the price per box as the cost of the packaging.

It is not.

The real cost starts with the box, but it continues into packing labour, courier charges, storage, damaged products, replacements, excess stock, slow assembly, obsolete artwork and the amount of working capital sitting in a warehouse.

That is why I have a simple rule when assessing custom packaging:

The cheapest packaging quote is not necessarily the lowest-cost packaging system.

A box that costs 15p less but adds 30 seconds to every packing operation can become expensive very quickly. A beautifully printed box that pushes every parcel into a more expensive courier band can cost considerably more over a year than the print itself. A massive production run may give you an impressive unit price while leaving thousands of pounds tied up in stock you will not use for another 18 months.

The mistake is looking at packaging as an isolated purchase.

I prefer to look at what happens from the moment the board enters production until the finished parcel reaches the customer.

If you want to understand the basic variables first, custom packaging cost in the UK is affected by size, quantity, structure, material, print, finishing and production requirements. But those are only the visible costs.

The expensive mistakes usually happen around them.

1. Paying to Ship Air

Oversized packaging is one of the most persistent sources of hidden waste.

A few unnecessary centimetres can seem insignificant when you are approving a dieline on a screen. Multiply those centimetres across thousands of parcels and you are suddenly buying more corrugated board, using more filler, taking up more warehouse space and potentially paying more to move each order.

Courier pricing is particularly important.

Depending on the carrier and service, parcel dimensions can affect the charge either directly through size bands or through volumetric weight. This means a lightweight product in an oversized carton can be priced as though it were much heavier.

You are effectively paying to transport empty space.

For ecommerce, I want custom mailer boxes sized from the packed product outward, not from an arbitrary idea of how impressive the box should look.

Start with the product.

Then allow only the space genuinely required for protection, an insert, tissue or the intended presentation.

Do not start with a large box and try to fill the void later.

The Subscription Box That Looked Better Than It Worked

I saw this problem with a growing health and beauty subscription business sending three small glass bottles each month.

The original pack was intentionally wide because the brand wanted the three bottles displayed almost like products in a shop window.

Visually, it worked.

Operationally, it was terrible.

The company was using a 28 × 22 × 6 cm double-wall corrugated mailer with a substantial multi-part insert. The board was far heavier than the products required and the large footprint inflated the parcel volume.

The box was redesigned so the bottles sat much closer together. We switched the heavy double-wall construction to an appropriately specified single-wall E-flute and reduced unnecessary depth.

The customer still opened a branded, organised package. The difference was that the business was no longer paying for a large rectangle of empty space around three small bottles.

That is the distinction I care about.

Premium presentation needs intentional space.

It does not need waste.

2. Ignoring Packing Bench Time

Packaging buyers spend hours negotiating fractions of a pound from the box price and sometimes completely ignore what it costs to pack the box.

That is backwards.

If you send 1,000 orders and one structure takes 45 seconds longer to assemble, your fulfilment operation has just absorbed another 12.5 hours of repetitive work.

Scale that across tens of thousands of parcels and the labour cost becomes difficult to ignore.

I pay close attention to:

assembly sequence, number of folds, peel strips, locking tabs, separate inserts and how easily the product can be loaded.

A clever structural feature is only clever if it makes the pack work better.

If warehouse staff have to wrestle with four interlocking pieces every time they fill an order, the structure may have been designed for the sample room rather than the packing bench.

The health and beauty subscription box above originally required nearly a minute to prepare because the separate insert had four folds that needed to be locked correctly.

The replacement used a much simpler integrated divider system.

Assembly fell to around eight seconds.

The customer did not notice that several folds had disappeared.

The fulfilment team certainly did.

3. Using More Board Than You Need

More material does not automatically mean better packaging.

One of the easiest ways to overspend is to specify a heavy board because everyone feels safer choosing the stronger option.

The question should never be, “What is the strongest board we can buy?”

It should be:

“What strength does this product actually require for the way it will be packed, stacked, stored and transported?”

There is a huge difference.

A small lightweight retail carton does not automatically need the same construction as a heavy glass set.

A postal product does not always need double-wall corrugated board.

Likewise, a delicate product should not be put into thin board purely because the spreadsheet says it is cheaper.

The correct choice comes from the product weight, dimensions, fragility, stacking pressure, handling conditions and structure.

If a standard rectangular carton is becoming unnecessarily complicated, custom box styles and shapes can also change packing speed and material use. An auto-bottom carton, tuck-end carton or another suitable structure may solve the operational problem without simply increasing board thickness.

Good packaging engineering is rarely about adding more material.

It is about putting enough material in the right places.

4. Cutting Structural Strength to Save Pennies

The opposite mistake is just as dangerous.

Reducing the material specification simply because somebody has offered a saving of 10p or 20p per box can create one of the worst false economies in packaging.

I think of structural packaging as operational insurance.

It has to survive the environment it was designed for.

Parcels can be stacked, dropped, vibrated, compressed and transferred between vehicles and sorting systems. If the board specification cannot tolerate the expected handling, the cost does not disappear.

It moves from the packaging invoice to the returns department.

For heavier or higher-risk products, properly specified shipping boxes are often cheaper in the long run than repeatedly replacing damaged goods.

The 22p Saving That Became a £7,000 Problem

A premium homeware business selling £45 ceramic candles wanted to reduce the price of its corrugated shipping pack.

The previous specification used a stronger kraft-lined E-flute construction.

A cheaper supplier proposed a lighter test-liner alternative that saved approximately £0.22 per box.

Across 10,000 units, the theoretical saving was £2,200.

It looked excellent on the procurement spreadsheet.

Then the boxes entered real distribution.

Damage rates, previously negligible, rose to around 6.5%. Crushed packs and damaged ceramic containers created replacement orders, additional courier charges, lost product and substantially more customer-service work.

The initial £2,200 saving disappeared rapidly. Once replacements, delivery and damaged inventory were accounted for, the losses passed £7,000.

The solution actually made the packaging more expensive again.

The material specification was strengthened and a corrugated buffering element was introduced around the candle so the product had approximately 15 mm of controlled protection from the outer walls.

That additional protection cost more per box.

But the next monitored production run recorded no transit breakages.

Saving 22p was never the real objective.

Getting a £45 product to the customer intact was.

5. Comparing Quotes That Are Not Comparable

This is one of my strongest opinions in packaging procurement.

Never compare the bottom-line prices of two custom packaging quotes until you know the specifications are genuinely the same.

Otherwise you are not comparing two suppliers.

You are comparing two products.

A quote that says “single-wall corrugated printed box” tells you very little by itself.

What liner is being used?

What flute?

What board grade?

What print method?

Is inside print included?

Does the price include tooling?

Are printing plates required?

Is delivery included?

What finishing has been allowed for?

Will the goods arrive flat or assembled?

What happens when the artwork changes?

These details can move a supposedly cheap quote very quickly.

The £1 Box That Actually Cost £1.58

A premium fashion company was buying 5,000 printed mailer boxes for knitwear.

The requirement was approximately 30 × 20 × 10 cm.

Supplier A quoted £1.45 per unit.

Supplier B quoted £1.00.

The procurement team understandably focused on the 45p difference. Across 5,000 boxes that appeared to be a £2,250 saving.

Once the specifications were audited properly, the picture changed.

Supplier A had quoted a higher-grade kraft specification. Supplier B had based its initial price on a lighter test liner.

Supplier B then added £900 for tooling and printing setup. Spread across the order, that added 18p per box.

Inside printing had not been included, adding approximately another 20p.

Carriage added the equivalent of 15p.

A delivery handling requirement added roughly another 5p.

The £1.00 quote was now approximately £1.58.

The supposedly expensive £1.45 supplier was actually cheaper.

This is why I always want the landed, fully set-up cost.

A headline unit price is meaningless if half the job has been removed from it.

6. Choosing Print by Unit Price Alone

Print method can create exactly the same trap.

Digital and offset printing have different economics. Neither is automatically cheaper.

Offset usually carries more setup but becomes increasingly efficient when the quantity, artwork and repeat-production requirements suit it.

Digital can make far more sense for smaller batches, changing artwork or multiple SKUs because conventional plate setup is reduced or eliminated.

The choice between digital vs offset printing should therefore happen after you know the quantity breakdown, not simply the total number of boxes.

Six thousand boxes of one design and six thousand boxes split across six artworks are not economically identical jobs.

The same applies to Pantone colour.

If exact spot-colour reproduction is commercially important, paying for it can make sense.

If somebody is demanding multiple Pantone inks on an outer transit carton that will immediately receive a courier label and spend its journey inside distribution networks, I will challenge whether that money is doing useful work.

Print should solve a real branding or production requirement.

It should not exist simply because somebody wrote “premium” on a creative brief.

7. Paying for Finishes Customers Barely Experience

Luxury finishing is one of the easiest places to burn packaging budget.

Foil, embossing, debossing, soft-touch lamination, spot UV and specialist papers can all create excellent packaging.

That does not mean every box needs them.

My rule is straightforward:

If I remove this finish, does the customer actually perceive less value?

If the answer is no, I would rather invest the money elsewhere.

Printed interiors are a good example of money that can work hard.

The moment a customer opens a pack, the inside becomes the main visual surface. A well-designed colour field, pattern or message can change the entire reveal without requiring an extravagant outer construction.

Spot UV can also work extremely well when it is restrained and placed where the customer will actually touch or inspect it.

Then there is the other side.

Soft-touch lamination on the outside of a transit mailer may look superb when the factory sample arrives.

After labels, handling, sorting equipment and delivery, the customer may receive a scuffed version of the finish you paid extra to create.

The money went into a surface that had to survive the harshest part of the journey.

That is often the wrong place to spend it.

8. Using Luxury Structures in the Wrong Place

I like rigid boxes when the product and customer experience justify them.

For jewellery, luxury gifting, premium cosmetics, launch kits or high-value sets, the structure itself can reinforce the value of the item.

But a rigid box is not automatically the correct answer for every premium brand.

Rigid structures are heavier, take more storage space and can cost considerably more than folding alternatives. If they also need a separate outer shipping carton, you are effectively paying for two packaging systems.

That can make perfect commercial sense for a £300 luxury product.

It makes far less sense when a £25 ecommerce item is being wrapped in several pounds' worth of presentation packaging purely because somebody wants it to feel expensive.

Moving the Luxury Inside

A premium skincare company selling an £85 facial-oil set originally wanted an extremely elaborate ecommerce presentation.

The outer mailer had soft-touch lamination.

A large exterior logo used gold foil.

Inside sat a heavy two-piece rigid pack with a magnetic closure.

The complete packaging suite was costing approximately £6.80 per order.

I did not think the customer was receiving £6.80 worth of additional value.

The shipping label covered part of the exterior design. The most delicate finishes were exposed to transit damage. Then the expensive rigid box appeared only after the customer had already opened another box.

We stripped the design back.

The outer pack moved to an uncoated kraft treatment with simple black printing.

The rigid inner structure disappeared.

Instead, the product used a well-engineered folding construction with internal support. The visual impact was moved inside the pack, using a deep green interior and a controlled gloss detail.

The manufacturing cost dropped from approximately £6.80 to £2.10 per unit, a reduction of roughly 69%.

The important part was not the percentage.

The packaging still felt premium.

We had simply stopped spending the premium budget in places where the customer barely benefited from it.

9. Overcomplicating Inserts

An insert should control the product.

It should not become a second product that your fulfilment team has to manufacture by hand every morning.

I use inserts and dividers when they solve movement, breakage, presentation or separation.

A bottle set may need individual cells.

A fragile ceramic product may need buffering space.

A premium product launch may benefit from a die-cut insert that controls the reveal.

But an insert with six pieces, four folds and several locking stages needs to earn its complexity.

Where possible, I prefer to integrate structural features, reduce the number of components or use multi-scored dividers that can accommodate more than one product configuration.

The best insert is not necessarily the one that looks most sophisticated when it is sitting alone on a designer's desk.

It is the one that holds the product correctly and can be packed repeatedly without slowing the operation.

10. Designing a Different Box for Every SKU

SKU proliferation quietly destroys packaging economics.

A company may sell 15 product variations and assume it needs 15 perfectly sized custom boxes.

Sometimes it does.

Often it does not.

Every additional size divides your purchasing volume.

Instead of producing 15,000 units efficiently, you may end up ordering 1,000 units of 15 separate specifications.

That means more dielines, more stock locations, more forecasting decisions, more tooling, more chances of running out and less buying power on each individual format.

I always ask whether products can be grouped into two or three master sizes before creating another box.

Modular inserts can make this considerably easier.

Four Box Sizes Became One

A specialist food and beverage subscription company had separate ecommerce packs for hot sauces, teas, coffee and botanical syrups.

Sales between the four products fluctuated heavily.

The business repeatedly ran out of the fast-moving box and then paid premium prices for emergency short runs.

At the same time, slow-moving syrup packaging had been sitting in third-party storage for more than a year.

We replaced the four outer boxes with one master shipping format.

Inside, a multi-scored corrugated insert could be folded differently depending on what the customer had ordered.

Suddenly the company was not forecasting four separate packaging systems.

It was forecasting one.

That allowed the outer-box purchasing volume to be consolidated into a 20,000-unit production agreement, reducing the average unit cost substantially.

The biggest saving, however, was operational simplicity.

Coffee sales could rise and syrup sales could fall without leaving the business stranded with the wrong printed outer box.

11. Ordering Too Much for a Cheap Unit Price

One of the most seductive numbers in packaging is the lowest quantity-tier price.

You ask for 1,000, 5,000 and 10,000 units.

The 10,000-unit price looks dramatically better.

So you order 10,000.

Then 7,000 of them spend the next year occupying warehouse space.

That is not necessarily a saving.

The right quantity should balance unit price against stock movement, cash flow, storage, design stability and the risk that something will change.

If a product is new, I would rather tolerate a slightly higher initial unit cost than lock the business into a year's worth of packaging before the market has told us whether the product, dimensions or branding will stay the same.

That is one reason the minimum order for custom printed boxes matters less than the right order quantity for the business.

MOQ answers what you can produce.

It does not answer what you should produce.

Large production runs work extremely well when demand is stable.

They become dangerous when the brand is still learning.

12. Treating Every Reorder as an Emergency

Packaging costs rise when every production run begins from zero.

A good repeat-order strategy should retain stable specifications and make future demand easier to manage.

The dieline should be controlled.

The board specification should be recorded.

Artwork versions should be obvious.

Colours and finishes should be repeatable.

SKU demand should be reviewed before stock reaches a crisis point.

Seasonal demand also matters.

If Black Friday and Christmas create a predictable sales spike every year, packaging planning should not begin when the orders are already arriving.

The opposite mistake is equally costly.

Do not commit to thousands of printed packs while product dimensions, mandatory copy or artwork are still changing.

One small adjustment can make an entire pallet obsolete.

For larger repeat volumes, I also like call-off arrangements where they make commercial sense.

In the food and beverage example, the business contracted for a larger production quantity but received stock in smaller scheduled deliveries. The manufacturer held the remaining packaging instead of forcing the customer's 3PL to receive the entire quantity at once.

The company gained much of the production efficiency of the larger run without filling its own warehouse with months of packaging.

That is a much more intelligent use of volume.

What I Check Before Approving Cost Cuts

Before approving a packaging change purely because it lowers the quoted unit price, I want to know what it does to the complete operation.

I normally check:

  • packed product dimensions and weight
  • unused internal space
  • courier size and volumetric implications
  • material grade, flute and structural requirement
  • expected packing time per order
  • insert assembly and loading sequence
  • product damage and movement risk
  • printing method and number of artwork variations
  • whether finishes affect something the customer actually notices
  • landed cost including setup and delivery
  • expected monthly usage and reorder frequency
  • number of packaging SKUs being carried
  • storage cost and available space
  • likelihood of artwork or product dimensions changing
  • peak-season demand
  • repeat-production and scheduled-delivery requirements

If the proposed saving survives that assessment, it is probably a real saving.

If it merely moves the cost from manufacturing into fulfilment, courier charges, storage or returns, it is not.

Spend Less Without Making Packaging Cheap

There is a major difference between cheap packaging and cost-efficient packaging.

Cheap packaging focuses on removing cost from the manufacturing invoice.

Cost-efficient packaging removes waste from the whole system.

Sometimes that means using less board.

Sometimes it means spending more on protection.

Sometimes it means replacing a rigid box with a folding carton.

Sometimes it means investing in a better insert.

Sometimes it means ordering 2,000 units instead of 10,000.

And sometimes the most profitable decision is to leave a feature exactly as it is.

That is why I would never optimise custom packaging from a unit price alone.

I want to know what happens when the box is assembled, packed, stored, shipped, opened, reordered and eventually replaced by the next production run.

That is where the real cost lives.
